What does the global employee engagement slump mean for AI adoption in the workplace?

AI tools may improve individual productivity, but enterprise productivity depends on whether people are engaged, supported, and led well. The biggest AI bottleneck may not be the technology. It may be the manager.

Key Takeaways

  • Global employee engagement fell to 20% in 2025, its lowest level since 2020.
  • Low engagement cost the world economy an estimated $10 trillion in lost productivity.
  • Manager support is one of the strongest drivers of frequent and meaningful AI use.

AI adoption is often framed as a tooling problem.

Better models. Better integrations. Better prompts. Better workflows.

But Gallup’s State of the Global Workplace 2026 points to something more human: the quality of management.

Among employees in AI-implemented organizations, many see personal productivity gains. But only 12% strongly agree that AI has transformed how work gets done in their organization.

That gap matters.

It suggests that AI is helping individuals move faster, but organizations are still struggling to redesign work, align teams, and turn scattered usage into operating impact.

The most interesting finding is the role of managers.

Employees whose managers actively support AI use are dramatically more likely to see AI as transformative and useful in helping them do what they do best.

Yet manager engagement itself has dropped sharply, from 31% in 2022 to 22% in 2025.

That creates a real execution risk.

We are asking managers to drive AI adoption, coach teams through change, redesign workflows, and manage anxiety around job disruption, while many of them are becoming less engaged themselves.

The strategic implication is simple: AI transformation is not just a technology rollout. It is a management capability test.

Organizations that invest in manager enablement, workflow redesign, and employee trust will likely capture more value than those that only buy tools.

What do you think is the bigger barrier to AI adoption right now: technology, process, or management?
